Three operations case studies. They demonstrate how I approach operations problems: identify the real bottleneck, design a system, measure the result, and build it so anyone on the team can run it.

Case Study 1: KPI dashboards that cut operating costs 25%

Problem

A $4M manufacturer running on instinct, with no shared view of performance across manufacturing, warehouse, marketing, and customer service.

Action

Designed and built KPI dashboards in Odoo, aligned every team to quarterly OKR targets, and produced the company's first data driven sales forecasts across four industry segments.

Result

25% reduction in operating costs and a single operating cadence the whole team runs on.

Case Study 2: A $1M warehouse purchase, $300K under asking, zero downtime

Problem

Monthly facility costs were eating margin and leased space capped growth. The fix required two things most companies separate: negotiating the right building and moving an active manufacturing operation into it without stopping work.

Action

Ran a 15 month program from financial case through move-in. Built the market analysis, negotiated the $1M purchase directly, then managed the relocation itself, coordinating 18+ contractors across concurrent workstreams into the 12,000 sqft facility.

Result

Closed $300K below asking, cut monthly facility costs 56%, and delivered the move on time and within the $500K project budget with zero operational downtime.

Case Study 3: Logistics automation that eliminated a $60K role

Problem

Freight, LTL, and import coordination was the company's highest friction bottleneck. The process was fragmented manual work spanning five tools and three teams: survey intake, copy/paste between spreadsheet tabs, broker quote requests, quote comparison, payment collection, BOL and PRO number handling, and warehouse handoff. It also leaked revenue when freight costs went uncollected before dispatch.

Action

Designed a 13 step automated workflow covering customer intake through delivery confirmation. Structured data flow across Google Sheets, Front, Odoo, and Zulip, templated communications at every customer touchpoint, a freight comparison engine that scores broker and carrier quotes side by side, and a payment gate requiring freight collection to close before dispatch.

Result

Eliminated a part time coordinator role, saving $60K per year in payroll and overhead, with staff redeployed to revenue generating work. Coordination effort dropped from a part time job to under one hour per week, and the payment gate ended revenue leakage entirely.
